Automate it all" is not a plan. Firms that get real value start small. They pick a few set, repeat, rule-based tasks. Not a vague goal to "use AI."

Start by finding the right kind of task

The best first tasks to hand off share three traits:

  • They happen often. A task done twice a year isn't worth the setup, even if it's a chore. A task done each day or week is.
  • They follow a clear rule. Say, "if a form is sent, mail a note back and tell sales" can run on its own. But "should this buyer get a refund" still needs a person, at least at first.
  • They're done by hand right now, by someone who could do something worth more. Maybe your team moves data between two tools by hand. Maybe they type the same buyer info twice. Maybe they send the same note to each new lead, one by one. That's the time you get back.

Workflow automation vs. AI automation — they're not the same thing

Workflow tools link your live systems and fire off steps based on clear rules. A new order sets off a stock update and a note back. A form entry makes a CRM record and pings the right staffer. No AI needed. This is "if X happens, do Y," the same way, each time.

AI-led tools handle tasks that need a bit of judgment, or messy input with no fixed shape. Think of a chat bot that answers buyer questions in plain words. Or a tool that reads and sorts new help tickets. Or a first-pass reply that a person then checks and fixes. This is more useful, but harder to guess than a rule-based step. It needs a check. A tool that makes a bad call needs a human to review it, most of all early on.

Most firms should start with plain, rule-based steps on their most repeat tasks. Then add AI tools for the ones that truly need judgment. Start with AI on a task a plain rule could handle, and you turn an easy fix into a hard one.

A realistic starting list

  • Lead capture → CRM entry + note to the right staffer, sent on its own
  • New order → stock update + email or WhatsApp note, sent on its own
  • Repeat follow-ups (bill or visit reminders) → set-time messages
  • Common buyer questions → a chat bot on the top 10 repeat questions, with a clean hand-off to a person for the rest
  • New leads or tickets → sort and route that runs on its own, so nothing sits unread

How to measure whether it's actually working

Track the hours your team used to spend on the task before this change. Then look at what they do with that time now. Time saved but not put toward something worth more isn't real gain. It's just faster busywork.
